The Roadmap Nobody Gave Me
I wish someone had handed me this document three years ago.
When I started building AI businesses, I didn't have a roadmap. I had YouTube videos, conflicting advice, and a lot of expensive mistakes.
What I'm giving you here is what I ACTUALLY would have followed if I could go back. Not theory. Not "it depends." A week-by-week blueprint that takes you from zero to signed clients in 90 days.
No fluff. Just the plan.
Before You Start: The Three Non-Negotiables
Before day one, get these right. Everything else builds on them.
1. Pick ONE niche. Not "small businesses." Not "anyone who needs AI." One industry. Real estate agents. Law firms. E-commerce brands. Recruitment agencies. Pick one. You can expand later. Right now, narrow wins.
2. Choose the white-label path. I know you want to build custom AI from scratch. I get it. But building takes 6-12 months. White-labelling takes 2 weeks. 3. Commit to 90 days. Not 90 days of "thinking about it." Ninety days of doing. Block the time. Tell someone. Make it real.
Let's go.
Month 1: Foundation (Days 1-30)
Week 1: Set Up Your Business Engine
Day 1-2: Finalise your niche and offer.
Write one sentence: "I help [niche] achieve [result] using AI-powered [service]."
Example: "I help real estate agencies generate 50+ qualified buyer leads per month using AI-powered intent data."
That's your positioning. Done.
Day 3-4: Set up your white-label platform.
Sign up. Brand it with your logo, colours, and domain. This is your service delivery engine from day one.
Day 5-7: Build your one-page website.
You don't need a 20-page site. You need ONE page with:
- What you do (one sentence)
- Who it's for (your niche)
- How it works (3 steps)
- Social proof (even if it's your own results initially)
- A booking link
That's it. Ship it.
Week 2: Build Your Lead Engine
Day 8-9: Set up [Lead Hacker](/lead-hacker).
Configure it for your target niche. Start identifying businesses actively searching for AI services, marketing help, or lead generation in your industry.
Day 10-11: Create your outreach templates.
Write 3 personalised outreach messages. Not cold spam. Value-first messages that reference the prospect's specific situation.
"Hey [Name], I noticed [specific thing about their business]. We help [niche] do [result] using AI. Would it be worth a 15-minute call to see if it fits?"
Day 12-14: Start daily outreach.
Minimum 10 personalised messages per day. LinkedIn, email, or both. Consistency beats volume. Show up every single day.
Week 3: Create Your Proof
Day 15-17: Run your first demo project.
Find one business in your niche — a friend, a connection, even a local shop — and deliver results for free or heavily discounted. This is your first case study.
Document everything. Screenshots. Numbers. Before and after.
Day 18-19: Package the case study.
One page. What the problem was. What you did. What happened. Real numbers.
Day 20-21: Start posting content.
Share your journey on LinkedIn. Daily. What you're learning. What you're building. Results you're getting. Vibe marketing — real, not polished.
Week 4: Start Closing
Day 22-24: Book discovery calls.
By now, your outreach should have generated 5-10 conversations. Book calls. Listen more than you talk. Understand their pain.
Day 25-28: Present your offer.
Simple proposal. Clear deliverables. Clear pricing. No 30-page document. One page maximum.
Day 29-30: Close your first client.
Your target: 1-2 paying clients by end of month one. Even at a discounted rate, you now have revenue AND a live project to build your next case study from.
Month 2: Delivery and Reputation (Days 31-60)
Week 5-6: Deliver Outstanding Results
Focus: Make your first clients wildly successful.
- Set up their AI systems through your white-label platform
- Schedule weekly check-in calls
- Document every result meticulously
- Over-communicate. Clients never complain about too much communication
- Hit your promised milestones early if possible
Week 7: Scale Your Proof
Collect testimonials. Ask your clients for a video testimonial or written quote. Make it easy — send them 3 questions to answer.
Create 2-3 more case studies. Different angles, different results, different proof points.
Publish content featuring your results. LinkedIn posts. A blog article. A short video. Show the market that you deliver.
Week 8: Systemise Your Sales
Build a repeatable sales process:
- Lead comes in (Lead Hacker + content + referrals)
- Discovery call (15 minutes, qualification)
- Strategy call (30 minutes, present solution)
- Proposal (send same day)
- Close (follow up within 48 hours)
Target by end of month 2: 3-5 paying clients. You should be generating $3,000-$10,000/month in recurring revenue.
Month 3: Scale (Days 61-90)
Week 9-10: Double Down on What Works
By now you know what's converting. More of that. Less of everything else.
- Which outreach messages get responses? Send more of those.
- Which content gets engagement? Create more of that.
- Which service gets the best results? Lead with that.
Increase outreach to 20+ messages per day. You have case studies now. Your messages hit harder.
Week 11: Build Partnerships
Reach out to complementary businesses:
- Web design agencies (they build sites, you add AI)
- Marketing agencies (they do creative, you do AI lead gen)
- Business coaches (they advise, you implement)
- Accountants (they serve businesses that need your services)
One strong partnership can deliver more clients than a month of outreach.
Week 12: The 90-Day Milestone
Where you should be:
- 5-10 paying clients
- $5,000-$15,000/month recurring revenue
- 3+ case studies with real results
- A repeatable sales process
- Active content presence in your niche
- At least one referral partner

The Mistakes That Kill 90-Day Plans
Building before selling. Don't spend 60 days perfecting your website. Sell first. Build while you deliver.
Trying to serve everyone. Your niche feels too small? Good. That means you can own it.
Underpricing out of fear. You're solving expensive problems. A business paying $50-$70 per lead will happily pay you $3,000-$5,000/month to get leads at $1-$2 each. Price based on value, not your comfort level.
Going it alone. This is the biggest one. You need people around you who are doing the same thing. Who've already solved the problems you're about to hit.
